How to improve Communication Skills

Have you ever come across someone who is incredibly kind and morally upright – and yet also deeply insufferable? They might try to do anything they can to help you or engage in a host of important, useful activities benefiting friends and the wider community. Yet they seem a little bit too pleased with their good deeds and, without any good reason to think so, you suspect that there’s something calculated about their altruism.

 Too Good To Be True

Finding yourself taking such an uncharitable attitude towards people who are only trying to make the world a better place might feel uncomfortable. Yet this scepticism is a known behaviour, described by psychologists as “do-gooder derogation”. And while the phenomenon may seem to be wholly irrational, there are some compelling evolutionary reasons for being wary of unreciprocated altruism.

The “Do-Gooder” Derogation

One of <a href="https://www.science.org/doi/10.1126/science.1153808">the earliest and most systematic examinations of do-gooder derogation </a>comes from a global study by Simon Gächter, a professor of psychology at the University of Nottingham in the UK. https://www.science.org/doi/10.1126/science.1153808

Antisocial Punishment Across Societies: A Study

Like many studies into altruism, Gächter’s experiment took the form of a “public goods game”. The participants were divided into groups of four, and each person was given tokens representing a small sum of money. Participants were then given the possibility of contributing some of that income to a communal pool in each round of a game. Once everyone had placed their investment, each person would receive 40% of the total sum invested by the group.

The Experiment: A Public Goods Game

If the participants play fairly, each round should provide a reasonable return on investment for each person. Those who are very stingy, however, can game the system by paying very little themselves and reaping the rewards of others’ investments. It’s easy to see how resentments could build. After 10 rounds, the researchers therefore gave the participants the option of penalising other players by deducting some of the income they received.

Selfishness, Resentment And Penalization 

Given classic economic theory, you might expect the stingy free-riders to receive those punishments – and that was indeed the case. Amazingly, however, the most altruistic participants were also targeted – even though they were contributing more than their fair share to the others’ riches.Somehow, selfishness and selflessness were considered to be morally equivalent.

No Good Deed Goes Unpunished

To understand the origins of this seemingly irrational behaviour, we need to consider how human altruism emerged in the first place.According to evolutionary psychology, hardwired human behaviours should have evolved to improve our survival and our ability to pass on our genes to another generation. In the case of altruism, generous acts could help us to foster good relationships within the group which, over time, help to build social capital and status.

How Human Altruism Emerged - Reciprocity And Reputation

Importantly, however, reputation is “positional” – if one person rises, the others fall. This can create a strong sense of competition, which means that we’re always alert to the possibility that other people are getting ahead of us, even if they are achieving their status through altruism. We’ll be especially resentful if we think that the other person was only looking for those reputational benefits, rather than acting out of a genuine interest in others, since it may suggest a cunning and manipulative personality more generally.

Reputation Is “Positional”

All this means that altruistic behaviour can make us walk a metaphorical tightrope. We need to balance our generosity perfectly, so that we are seen as cooperative and good, without arousing the suspicion that we are acting solely for the status.

Nichola Raihani, is a professor in evolution and behaviour at University College London and author of The Social Instinct. Her research of online fundraising pages has found evidence that some people are aware of the potential for a hostile reaction to their generosity. Analysing posts on BMyCharity, she found <a href="https://royalsocietypublishing.org/doi/full/10.1098/rsbl.2013.0884">it’s often the highest (as well as the lowest) givers who choose to remain anonymous </a>. They seem to know a showy act could result in feelings of resentment from the other people observing the page, and so they’d rather hide it.

… And He Seems To Know It

Ryan Carlson, a graduate student at Yale University, agrees that altruistic behaviours are often appraised from multiple angles besides the generosity of the act itself. “We don’t just value altruism – we value integrity and honesty, which are other signals of our moral character,” he says. An apparent act of generosity that seems to be driven by self-interest could therefore lead us to score rather badly on those other qualities.

Ulterior Motives

As Raihani points out, we are constantly trying to second-guess the reasons for others’ actions – and we punish people harshly when we suspect that their motives are impure. Those instinctive suspicions may or may not be true, of course. We often base our judgements on intuition rather than hard facts.

The Suspicion Is Constant And The Punishment Harsh

These findings are worth remembering whenever we find ourselves questioning the behaviours of the people around us. If there’s no good evidence to suggest that their acts of generosity are self-serving, we may choose to give them the benefit of the doubt, knowing that our uncharitable intuitions may be fuelled by our own fears of losing status.

Life Rule: Don’t Rush To Condemn The Good Deeds Of Others

The research might also help us to avoid accidental faux pas when we act altruistically ourselves. At the very least, the research shows that you should avoid noisily broadcasting your good deeds. “And if people bring them up, you should downplay them,” says Raihani. Even if you think that you are simply sharing a bit of uplifting news about a cause that you care about, you should err on the side of modesty.

Life Rule: Don’t Broadcast Your Own Good Deeds 

And if you do happen to gain from an altruistic act, it’s best to be upfront about the fact. Say, for example, that a perfectly innocent act of kindness in the office happened to get the attention of a manager, who then put you forward for promotion. You may be seen more favourably if you acknowledge that outcome, rather than allowing others to ruminate on the idea that you had somehow planned it in advance.If you happen to reap some benefits from an act of kindness, it makes sense to be transparent. Otherwise, it may look as if you were deliberately managing your reputation to gain status.

… But Do Broadcast Any Gains Of Yours From Them

Ultimately, the only fool-proof way to avoid do-gooder derogation may be to do your best deeds in complete secret. And if others happen to discover the truth, despite your attempts to hide it – well, the good reputation that follows is simply a bonus.Oscar Wilde may have put it best more than a century ago. “The nicest feeling in the world is to do a good deed anonymously – and have somebody find out.”

1:1 Meetings

One of the biggest sins preventing managers from having effective 1 on 1 meetings is frequently canceling them. Don’t let the manager cancel. Ask to reschedule if possible. It’s hard to get into a good rhythm if you go weeks (or months) without talking. Even worse, it can cause a backup of issues to discuss that get worse as they go unaddressed. No one likes seeing a problem coming and then having to watch it blow up. Without a 1 on 1 meeting, you may not get a chance to talk about it before it’s too late.

Effective 1 On 1 Meetings With You: No Cancellations

It’s hard to say no to your manager when they come to you asking to cancel your 1 on 1 meeting. They probably came to you with a good reason. And they are your manager, after all. It’s hard to say no to them for anything they ask. Try saying: “Okay. I understand you have something pressing, and these meetings are important to me. When can we reschedule our 1 on 1 meeting to?”

Don’t Let The Manager Off The Hook

<ul><li>Reciprocity: You’re agreeing to what they want, and immediately set them up to then feel obligated to return the favour by rescheduling in exchange for not meeting now.</li><li>And, not but: By framing your response using “and” instead of “but”, you build on the discussion instead of feeling like you’re disagreeing.</li><li>Immediacy: By immediately requesting to schedule a different time you ensure they don’t forget about it.</li></ul>

The Three Golden Persuasive Techniques

When a manager or team member says they don’t see the value of effective 1 on 1 meetings, it’s a virtual certainty they spend most of the meeting talking about projects and status updates. That’s a huge waste.For your manager, it can be so tempting: they finally have a chance in an otherwise hectic week to talk to you about your work. If you’re on a big team, this may be one of the few times they meet with you alone.

Avoid Status Updates

Your manager needs a status update, even if you don’t talk about it in your 1 on 1 meeting. The best way to get them out of your 1 on 1 meeting then is to find ways to get them a status update another time. Here are a few techniques: <ul><li>Email Update: Simply send them an email at a frequency you agree makes sense with some basic updates from you on your work.</li><li>Stand Up Meeting: Suggest to your manager you and the team start having a standup meeting to provide daily, bite-size updates. </li><li>Use a Tool to Help: There are quite a few tools out there like IDoneThis and StandupJack. </li></ul>

Don’t Let Status Updates Hijack a 1:1 Meeting

<ul><li>It’s not your manager’s fault if you have nothing to talk about in your 1 on 1 meeting.</li><li>In fact, every time you come to your meeting with nothing to discuss, it makes them dread their 1 on 1 meeting with you a little more. It also gives them another reason to want to cancel or fill the time with status updates.</li><li>No one likes pulling teeth, and it can be excruciating to try to draw everything out of you. This is why it’s important for you to think about what you want to talk about.</li></ul>

Bring Things You Want To Talk About

Your Career/Growth Goals: If you have an aspiration, don’t assume your manager knows it. Bring it up.Team Improvement: Have ideas to help the team improve, or work better? Effective 1 on 1 meetings are a great time to discuss them and either come up with ways to apply them or understand why you can’t do them.Self Improvement: Want help, feedback, or coaching on something? Ask!Personal Topics: Any personal thing like family stress or sickness bothering you? Talk about it. You will gain empathy and get assistance as well.

Make Your Agenda 

Career growth and development conversations are an essential part of how to have effective 1 on 1 meetings.Your manager likely knows about opportunities in the company that you don’t. Whether your manager is afraid they’ll interrupt the flow of your meeting, or they just don’t have a habit of doing so, you need to convince them to take notes. If something is important to you, and you want them to remember it, don’t be afraid to pause and say: “This is important to me. If you want to take a minute to write this down, we can pause for a moment.”

Without action, there is no progress. Without progress, there’s no change. And if nothing changes, you’re going to get discouraged. You will start to see little point in continuing to talk about issues and ideas important to you. If you’ve had a good discussion in your 1 on 1 meeting, then the crucial follow-up step is to establish what can be done about it. Ask, “What do you think we can both do for next time based on what we talked about?” By presenting it as a question, you make your manager feel like part of the solution.

An Actionable Meeting

<ul><li>In the loop: Find out what they feel out of the loop on related to your work. Create a lightweight way to keep them updated.</li><li>Take the lead: If they’re managing many projects at once, offer to take the lead on one part so it’s not on them to lead every meeting, decision, or deliverable. This is also a great way for you to build leadership skills.</li><li>Learn their style: Simply adapting some of your deliverables to fit a style that makes their life easier can be a lifesaver. This could be a summary page, a certain template they prefer, or the timing of when to request feedback.</li></ul>

The Bouchard Story Back in World War 2, in the 1940s, the Nazis occupied France, and parts of Burgundy were under their control. Orders were given to appropriate large quantities of lower quality French Burgundy for the troops, and higher quality wines were to be purchased and sent to Germany for the officers and higher-ups. To save as much of their better wine that had not already been designated “Grand Cru,” several of the local producers gathered and established a new designation, “Premiere Cru,” to permit that wine to avoid appropriation. The plan worked, and that saved quite a bit of wine. But, the best wine of the region was also at risk, and even if the wine was being purchased for the officers, the French didn’t want all of it to leave their region to be lost forever. Several of the winemakers built false walls in their large, sprawling cellars beneath the city of Beaune in the heart of Burgundy to hide their most precious wines. Among those was Bouchard Pere et Fils (which Roland recently had the pleasure of visiting). Bouchard has an immense underground cellar that covers several blocks beneath the city above, and this cellar stores millions of bottles dating back to the mid-1800s. They chose one of their off the beaten path cellar rooms that held about 35,000 bottles as the primary storage spot for their best wines and then built a false wall behind which to hide their liquid treasure. However, false walls were not uncommon, and the Nazis knew that they were likely to exist in cellars, so they were not shy about breaking through walls at the end of cellar corridors to check and see if anything was hidden behind them. So, when they arrived at Bouchard’s cellars, the Nazi soldiers did indeed knock down and break through the false wall Bouchard had built. However, rather than finding the most precious wines, they found a cache of lesser wines instead and, delighted that they had foiled the winemaker’s attempt to hide these bottles, took them all away. What they did not know, however, was that Bouchard had built not one false wall between its prized 35,000 bottles and the main cellar, but three, and cleverly stashed a large quantity of lesser wine bottles behind each false wall so that the Nazi’s would believe they had found the best wines and not go any further. Fortunately, the soldiers were not well-versed in French Burgundy terroir and therefore were unable to discern the quality level of the wines they found hidden behind the first wall. The plan worked, and thankfully, the most prized bottles survived throughout the war, hidden safely away behind two additional false walls. There are several lessons in business and negotiation that we can take from what Bouchard did. Lesson #1: Construct “False Walls” Whenever you have an absolute that you cannot give on and do not want your negotiating opponent to discover, take the time to construct several “false walls” that you can allow them to “breakthrough.” This will allow you to give them the pleasure of getting something in return as you concede the issues that you are perfectly comfortable conceding, which will, in turn, be more likely to allow you to protect your most precious negotiating points. Lesson #2: Collaborate & Infiltrate The French resistance could have opted to take a stand in the cellars and fight it out with the Nazis, but that would have risked the destruction of the cellars and the wine within, as well as the loss of hundreds of French lives. When faced with an opponent who has superior leverage, cooperate with them, and work collaboratively to find out what they really want. You can usually learn quite a bit by asking questions to get to the bottom of what your opponent really wants. Remember, humans are emotional creatures, and often there is some emotion underlying every human desire. Your opponent may not even know the thing they actually want from the negotiation. In the case of the Nazis, they wanted wine for the troops and themselves, to escape the horrors of war and to fulfill the orders of their commanders. They didn’t necessarily want or need the very best wine the French had created. Giving them something that fit the rough description of the physical thing the Nazis wanted (wine in bottles) satisfied the desire for something with enough alcohol to provide an escape and physical bottles to send to their superiors back home in Germany. “In your negotiations, always ask questions. The person on the other side may tell you they need a $2.5 million purchase price for their company. Still, by asking questions, you may find their real underlying desires are to escape the monotony of a business they no longer enjoy and to provide $250,000 to start the new venture they are salivating to start.” Roland Frasier If you can satisfy their emotional needs to leave the existing business and start the new one by providing them with $250,000, you have a good chance of drastically reducing the purchase price, maybe even by as much as 90%! Lesson #3: “Print the Label” In the case of Bouchard, they were well-aware that they would have to give up much of their lesser wines to the invading Nazis. They knew that they couldn’t protect everything. So, they accepted that fact and created a dividing line between their most sacred bottles (the 35,000 Grand Cru hidden behind the three false walls), their medium quality wines (the ones they hastily designated Premiere Cru), and their least valuable, and most easily replaceable table wines. The Nazis made the rule that Grand Cru was not to be appropriated and sent to the troops. The French did not want to destroy their designation system by suddenly elevating all wines to Grand Cru, so they literally printed a new label with a new premium wine designation (Premiere Cru) to protect the wine from appropriation. As you negotiate, realize that you most likely won’t be able to get everything that you want, but if you pay attention to what your opponent wants (see Lesson #2 above), then you can control the frame by “printing the label” on each negotiating point to achieve your objectives within the terms of their rules. Try following these steps:

One of the first questions you must ask yourself in trying to get to a place of agreement is what’s standing in your way, says <a href="https://garriyshteynberg.com/">Garriy Shteynberg </a>, PhD, an associate professor of social psychology at the University of Tennessee. Is there <a href="https://www.fastcompany.com/3032706/what-to-do-when-everyone-at-work-is-out-for-themselves">some hidden agenda </a>or reason that the other party would not want to compromise or try to get to a place of agreement?

1. Assess the obstacles

“There are cases in which people are motivated to disagree,” he says. “It’s not like you’re looking for common ground with a person that believes something opposite of you. Many times, what you really want is to cement your part as an identity. And that requires disagreement, actually not agreeing.”If those types of dynamics exist, you may find yourself routinely in conflict, and it may be more difficult to find shared values and agreement. If that’s the case, you may need more third-party intervention or ground rules for engaging with the other person.

Finding areas of agreement is a <a href="https://www.fastcompany.com/3065533/how-to-negotiate-when-youre-at-a-disadvantage">form of negotiation </a>, Weinberg says. So, it’s helpful to understand what you want the outcome to be. “‘Actually, what are my top and bottom lines? What are my walk-away points? What are my alternatives?’ Start to think creatively about not just, ‘How do I get my way?’ but, ‘How can I create something good out of this situation?'” she says. This kind of scenario exploration is often overlooked by people in conflict, she adds.

When you’re working toward consensus, it’s best to be calm. So, if you’re upset or irritated by a disagreement or comment, take some time to cool off, says Gina M. Weatherup, founder of <a href="https://www.chantillymediationandfacilitation.com/">Chantilly Mediation and Facilitation</a>, a workplace conflict resolution firm.When you’re planning a time to discuss the matter, to the best of your ability, allow enough time so the meeting isn’t hurried. If possible, choose a neutral location or opt for a change of scenery, like a coffee shop, or even a conference room, rather than someone’s office.

3. Choose the right time and place

Preconceived notions can be the enemy of progress when people are attempting to find common ground, says Jaime-Alexis Fowler, founder and executive director of <a href="https://www.empowerwork.org/">Empower Work </a>, a firm that provides counseling and support for workplace issues. Work on shedding what you think you know and become curious about the other person’s beliefs, values, and other motivating factors. “When we’re holding onto that perspective really strongly, we often forget to ask questions or get curious about why someone else also feels strongly,” she says.

4. Get Curious

Weinstein agrees and suggests putting yourself in the other person’s shoes . Ask each party in the disagreement what they really want, and try to listen to what they say. But also watch for visual cues or clues about what they may not be sharing. “What I say I might want to begin with may not be actually what I want. It may just be a way of showing you that I’m strong,” she says. Sometimes, people just want to feel empowered, heard, or valued.

Be Watchful For The Things That Are Said Without Being Said

People typically have 3 types of disagreements, Shteynberg says. One is a disagreement on values, and another is a disagreement about what is good. Increasingly, the third is a disagreement on basic facts. It’s important to know the common ground you’re searching for first. Are you trying to align your values in the decision? Are you in disagreement about the actions that will create the best or most successful result? Are you even in agreement on the underlying facts in the first place?

5. Determine The Type Of Disagreement

As you ask more questions and have discussions, the type of disagreement may be clearer. For example, if you’re arguing that the best way to increase profits is to buy cheaper materials, but one of your colleague’s primary values is providing the best possible quality, you’ll likely have a different discussion than if your colleague doesn’t believe that profit margins need to be increased at all.

If you continue to have trouble finding common ground, you may need to bring in a third party to help you navigate the situation, Weinberg says. Having an objective party in the room can help you defuse tension, get your points across, and identify areas of agreement.“Mediators are kind of sorting boxes with a sorting box and will help you put the right thing in the right compartment so that you can then address it and prioritize it,” she says.
